How to Measure an AI Receptionist Pilot Without Counting Every Call as a Win

Measure qualified outcomes, booking accuracy and clean human handoffs against a missed-call baseline—not just calls answered.

An answered call is not automatically a recovered lead. A receptionist pilot should show whether eligible callers reached the right next step, without wrong bookings or abandoned human handoffs. This is an operating test, not a forecast of savings.

Baseline eligible inquiries; Check qualification; Verify booking outcome; Confirm human handoff; blank fields for your evidence

Worksheet: record your own evidence; no example results are claimed.

Establish a missed-call baseline

Before changing routing, review a representative period of your existing call process. Record incoming calls, unanswered calls, callbacks, qualified inquiries and confirmed appointments. Separate business hours from after-hours traffic. Keep the same definitions during the pilot and note advertising, staffing or seasonal changes that could affect comparisons.

Define eligible calls in advance: new service inquiries in your service area, for example. Report spam, repeat calls and existing-customer requests separately; do not quietly discard hard cases after seeing results. Count unique inquiries as well as calls so repeated attempts do not inflate lead totals.

Separate connection from business outcome

Twilio's Call resource documentation describes a completed call as one that was answered and ended normally. That is a connection event, not proof that a lead was qualified or an appointment attended. Other providers have their own definitions; map those before comparing dashboards.

Join the call identifier to a CRM inquiry or booking record using an approved integration. Track these distinct steps: eligible inquiry, qualification checked, booking confirmed, appointment completed, and final disposition. Report unknown outcomes as unknown. A calendar event created by the assistant is not enough: check the service, location, availability and customer confirmation.

Measure the handoff, not just the transfer attempt

Record why escalation was needed, whether a staff member accepted it, waiting time and whether the summary contained enough context. A transfer to voicemail is not a successful live handoff. Define an alternative when nobody answers, including who owns the callback and how staff verify its completion.

Offer a clear route to a person. Test opt-out, scheduling exceptions, complaints and requests outside the assistant's permitted scope before expanding coverage. Decide disclosure, recording consent, retention and access requirements for the actual jurisdiction and workflow; this worksheet is not legal advice.

Keep a blank weekly scorecard

  • Baseline dates and pilot dates: ___
  • Eligible inquiries and unique qualified inquiries: ___
  • Verified bookings and completed appointments: ___
  • Incorrect or duplicate bookings: ___
  • Handoffs requested / accepted / unresolved: ___
  • Staff review and correction minutes: ___
  • Opt-out requests and unresolved complaints: ___
  • Missing outcome records: ___

Define each rate's denominator. Booking accuracy uses reviewed bookings; the qualified-outcome rate uses eligible inquiries. Show sample sizes and pending appointments rather than treating unresolved cases as wins. Review sensitive call information only with appropriate access and retention controls.

Decide at the end of the pilot

Agree stop rules before launch: unsafe advice, repeated incorrect bookings or failed human escalation can justify pausing even when answer volume rises. Continue only if verified outcomes and service quality justify the full workload and cost, including staff corrections. Adjust a specific failure mode and retest rather than expanding a weak process.
